From Chatbots to Digital Employees: Demystifying the Agentic Shift

Do we truly understand what AI agents are ?

In my recent discussions with enterprise leaders, one thing has become crystal clear: the term « AI Agent » is suffering from a massive identity crisis.

This confusion isn’t just a matter of semantics—it’s actively stalling adoption. When stakeholders don’t understand the « what, » they can’t calculate the « ROI. » To move from experimental « vibes » to real-world systems, we need to stop using « AI » as a catch-all term and start categorizing it by the level of autonomy it brings to the table.


The 3 Levels of AI Engagement

Think of these not as competing technologies, but as a spectrum of how much « work » the machine actually owns.

Understanding the « Agent » Nuance

Even when we agree on Level 3, the architecture matters. If you are building for the enterprise, you need to understand two critical distinctions:

1. Simple vs. Multi-Agent

  • Simple: A single agent executing a linear task (e.g., « Summarize this PDF and email it to John »).
  • Multi-Agent: A collaborative ecosystem where different agents have roles (e.g., one agent researches, another writes, and a third audits the work).

2. Autonomous vs. Orchestrated

  • Autonomous: High independence. You give a goal, and the AI decides the path.
  • Orchestrated: Controlled flows with defined steps. This is where most enterprise systems live today (think tools like n8n or LangGraph).

The Reality Check: Governance is Non-Negotiable

Except in highly specialized fields like software development (with tools like Claude Code), most « agents » currently deployed in business processes are actually tightly controlled workflows wrapped in LLMs.

And frankly? That’s a good thing.

The governance of AI agents is still in its infancy. Moving too fast toward full autonomy introduces significant security risks and « hallucination-led » actions that can impact a company’s bottom line. By starting with orchestrated agents, companies can ensure process ownership without losing oversight.


The Bottom Line

Choosing between an assistant, a copilot, and an agent isn’t a technical IT decision—it’s an organizational design decision.

  • Assistants improve your productivity layer.
  • Copilots provide workflow augmentation.
  • Agents assume process ownership.

As we move from AI experiments to agentic systems, the question isn’t just « What can the AI do? » but « What are we willing to let it own? »
